PCB Assembly and Testing: A Buyer's Checklist

Getting a PCB assembly job quoted and built smoothly is mostly about what happens before you ask for the quote. This checklist covers what to have ready, what to decide, and what to ask a supplier — whether it is a prototype run or a production batch.

What to have ready before requesting a quote

  • Board files. Gerbers (or equivalent) with a clear layer stack-up.
  • BOM. Complete, with manufacturer part numbers and approved alternates where they exist.
  • Assembly drawing. Component placement, orientation notes and any special instructions.
  • Test requirements. What must be verified on a finished board, and how.
  • Quantity and schedule. Both the immediate order and the expected ongoing volume — suppliers quote differently for ten boards and ten thousand.

Decisions that change the quote

Consigned vs turnkey material. Who buys the components? Consigned parts give you control of sourcing; turnkey hands it to the supplier. Mixed models are common. Decide before quoting — it changes price, lead time and responsibility for shortages.

Board technology. Through-hole, surface-mount or mixed — and any fine-pitch or thermal considerations. Confirm your supplier supports your board's technology and component mix.

Testing: define it or inherit ambiguity

"Tested" means nothing until someone defines it. Reasonable options, in increasing depth:

  • Inspection at defined checkpoints during and after assembly.
  • Electrical verification — continuity and shorts on assembled boards.
  • In-circuit or functional test against a fixture or procedure you provide.

State which applies to your job. If you need functional test, the fixtures or procedures need to exist before the job is quoted.

Questions worth asking a supplier

  • What happens when the BOM has an ambiguity or a part becomes unobtainable?
  • What inspection happens during assembly, and what is checked at the end?
  • How are assembly-level faults handled — and who decides what counts as a fault?
  • What documentation accompanies the delivery?

Red flags

  • A quote that arrives without any questions about the BOM or test requirements.
  • "We test everything" with no definition of what everything means.
  • No discussion of component sourcing responsibility.

After the quote: what a good build looks like

The quote is accepted, the job is running — how do you know it is going well? The healthy signs are quiet: questions arrive early and are specific ("R12 and R13 have the same footprint but different values — confirm placement"), material status is known without asking, and any deviation comes to you as a proposal rather than a fait accompli. A job that produces no communication at all is not going smoothly; it is going silently.

At delivery, check that what accompanies the boards matches what was agreed: inspection records if they were in scope, test results where testing was defined, and clear identification of any reworked or substituted items. Keep the documentation with the delivery, not in an inbox — it is what your own quality system will want to see, and what makes the follow-up order effortless to place.

Finally, feed the relationship back. Tell the supplier what worked and what caused friction; the good ones act on it, and the next quote arrives faster because the questions are already answered. Board assembly is a repeat game, and the buyers who treat it that way get the best of it.
